Abstract

Nos dias de hoje, com o surgimento de novos mercados de compra e o aumento da competitividade do mercado, as empresas tendem a querer melhorar o seu desempenho e o seu nível de serviço, como forma de diferenciação. A indústria da pasta de papel está dependente de uma longa e extensa cadeia de abastecimento, sendo que esta culmina na distribuição para o cliente final. Para um bom nível de serviço, os armazéns possuem um papel fulcral, para existir disponibilidade do produto conforme pedido do cliente, em quantidade, prazo e condição certa.Com o aumento da capacidade produtiva da CELBI, em consequência dos investimentos para o aumento da produção e da melhoria do processo produtivo ao longo dos últimos anos, existiu um aumento do volume de expedição. Como consequência, a empresa defronta-se com problemas a nível logístico. Com os elevados tempos de espera e de processo registados no armazém de expedição, existiu a necessidade de estudar as razões que os originam. As falhas de comunicação, a falta de visibilidade horária sobre os carregamentos e a restrição de espaço para efetuar os mesmos foram os principais problemas identificados, através da recolha de dados em SAP, da observação direta do processo e da realização de brainstormings e entrevistas não estruturadas. Após a identificação dos problemas foram propostas melhorias, tais como a implementação de pagers e planeamento de carregamentos em janelas horárias, de modo a tornar o processo mais eficiente.O projeto está organizado pelas etapas: Definir - Medir - Analisar - Implementar melhorias - Controlar (DMAIC). Este é um ciclo responsável por diminuir desperdícios, abrandar falhar, solucionar problemas, melhorar processos e dar uma visão mais ampla e detalhada de tudo o que acontece na organização.

Currently, with the emergence of new purchasing markets and the increase in market competitiveness, companies tend to want to improve their performance and their service level, as a way of differentiation. The pulp industry is dependent on a long and extensive supply chain, which culminates in distribution to the end customer. For a good level of service, the warehouses play a crucial role, to have the product available according to the customer's request, in quantity, term and in the right condition.With the increase in CELBI's production capacity, because of investments to increase production and the improvement of the production process over the last few years, there was an increase in the volume of shipments. As a result, the company faces logistical problems. With the high waiting and process times recorded in the dispatch warehouse, there was a need to study the reasons that give rise to them. The main problems identified were communication failures, the lack of hourly visibility on the shipments and the restriction of space to carry them out, through data collection in SAP, direct observation of the process and brainstorming and unstructured interviews. After identifying the problems, improvements were proposed, such as implementing pagers and scheduling loads in hourly windows to make the process more efficient.The project is organized by the steps: Define - Measure - Analyze - Implement improvements - Control (DMAIC). This is a cycle responsible for reducing waste, slowing down failure, solving problems, improving processes, and giving a broader and more detailed view of everything that happens in the organization.
