Abstract

En el desarrollo del presente trabajo de investigación se tuvo como voluntad la reducción de los costos referidos a la distribución de la empresa ACUACULTURA Y PESCA S.A.C., lo cuales, al ser sometidos a un primer diagnóstico, mostraron tener un valor excesivo y una distribución estadística desgobernada. De acuerdo al objetivo del trabajo, primigeniamente se partió finiquitando como indicador base del estudio a los costos de distribución por servicio brindado y como técnica de mejora la metodología DMAIC. Esta metodología, permitió desmembrar consecuencias y síntomas y encontrar la causa raíz de los problemas, facilitando la propuesta e implementación de las siguientes mejoras: estandarización del proceso de atención de pedidos, mejoras en los canales de información, nuevas metodologías de contratación de personal y capacitaciones teórico-prácticas. El resultado de estas propuestas permitió a la empresa generar un ambiente de trabajo mejor, con personal comprometido y procesos definidos y acordes a la realidad de la empresa. Con respecto a los costos de distribución, estos pasaron de tener un promedio de 8 819 soles a 8 042 soles, contando también con estadísticos de variabilidad menos amplios y ordenados.

In the development of this research work, the reduction of costs related to the distribution of the company ACUACULTURA Y PESCA S.A.C. were taken as a will, wich, when they were subjected to a first diagnosis, showed to have an excessive value and a messy statistical distribution. According to the objective of this research, initially it was started with the definition of distribution costs per service provided as a base indicator of the study and as a technique for improving the DMAIC methodology. This methodology allowed dismembering consequences and symptoms, and find the root cause of the problems, making easier the proposal and implementation of the following improvements: standardization of the order handling process, improvements in the information channels, new staff hiring methodologies and a theoretical-practical training. The result of these proposals allowed the company to create a better work environment, with committed personnel and defined processes that are consistent with the reality of the company. With regard to regard to distribution costs, these went from having an average of 8 819 soles to 8 042 soles, also having less extensive and ordered statistics.
