Abstract

O presente trabalho se concentrou em um desafio dentro do setor automotivo, especificamente na linha de conjunto TCS II da planta ZF (Friedrichshafen) no México, o que possuía uma capacidade produtiva criticamente baixa e não cumpria as entregas no prazo, conforme o indicador OTD (On-Time Deliveries) de 0%. Para reverter esta situação, aplicou-se a metodologia Lean Manufacturing. A pedra angular da solução foi a implementação estratégica da ferramenta Heijunka, dedicada ao planejamento e nivelamento da demanda. Esta estratégia foi complementada com o redesenho da estação de trabalho, o equilíbrio da linha (incluindo a duplicação desta e a contratação dos operadores) e o uso do One Piece Flow. Os resultados foram consistentes e transformadores. O indicador OTD se recuperou totalmente, passando de 0% para o significativo 100%. A capacidade de produção diária aumentou massivamente, de 162 para 810 peças, logrando um incremento de 500% para os produtos chave. O tempo de ciclo foi reduzido de 3,10 para 1,26 minutos, e o tempo de entrega (Lead Time) caiu drasticamente de 15 dias para apenas 4 dias. Finalmente, a otimização permitiu a eliminação de turnos de trabalho no sábado, resultando em um acréscimo nos custos operacionais mensais de $ 36.880 a $ 29.400 pesos.
